eXpresso Coffee delivery — a project I built from scratch: from a 15-minute coffee delivery idea to a profitable business generating 700,000 RUB/month within 4 months, a successful exit with x5 ROI, and subsequent transformation into Xpresso.AI — an AI platform for restaurant menu personalization. This is a story of how two people with zero marketing and equipment budget created a brand with NPS above 90%.
About the Project: From «eXpresso» to Xpresso.AI

The project originally started as «eXpresso» — a freshly brewed coffee delivery service with a 15-minute delivery promise in Krasnodar, Russia. I launched it in December 2020 with just one partner, with zero investment in equipment or marketing. We started by testing a hypothesis: is there demand for fast delivery of quality coffee with personalized service?
Our key differentiators were simple but effective: personalized messages on cup lids, holiday gifts for regular customers, and individual attention to every order. It wasn’t just coffee, it was a service experience that kept people coming back.
In 2024, the project went through the EWA accelerator in Dubai and transformed into Xpresso.AI — an AI-powered platform for restaurant and e-commerce menu personalization.
Milestones
- December 7, 2020 — hypothesis testing launch. Two people, zero budget, pure MVP.
- December 25, 2020 — own production launched, 100th cup served within 18 days.
- January 2021 — first hire, 40+ cups/day, breakeven achieved.
- February 2021 — 1,000th cup within 7 weeks of launch, revenue up +211% in one week.
- March–April 2021 — 700,000 RUB/month revenue, 120,000 RUB net profit, mobile app launched.
- August 2021 — business sold at x5 ROI.
- March 2024 — second sale of the business to a new owner.
- April–May 2024 — EWA accelerator in Dubai, rebrand to Xpresso.AI.
Challenges and Solutions
At every stage, I solved challenges typical for a startup, but with minimal resources: Learn more: IT consulting consultation.
- Zero-budget MVP. Instead of renting a space and buying equipment, I started with minimal investment. First orders were processed manually, delivery was on personal transport. This allowed me to test the hypothesis within 18 days and confirm demand without financial risk.
- Unit economics from month one. I built a model where every cup was profitable. Breakeven was reached in January 2021, one month after launch. By March, net profit was 120,000 RUB/month on 700,000 RUB revenue.
- Automation and scaling. As the business grew, I implemented an order management system, automated accounting, and launched a mobile app. This allowed operations to scale without proportional team growth.
- Customer service as competitive advantage. Personalized messages on lids, holiday gifts, individual communication, all of this created an emotional connection with the brand. NPS exceeded 90%, and word-of-mouth became the primary acquisition channel.
- Strategic exit. When the business reached stability, I made the decision to sell at x5 ROI. It was a deliberate choice, lock in profit and move to projects with greater scaling potential.

My Roles in the Project
This was a project where I did everything, literally:
- Founder & CEO — strategy, finances, customer acquisition
- COO — process design, logistics, hiring
- Product Manager — mobile app development, UX
- Barista & Courier — at launch, I brewed coffee and delivered orders myself
This experience taught me the most important lesson: a true entrepreneur isn’t afraid to do the hands-on work that the business needs. And once processes are established, delegate and scale.
Transformation into Xpresso.AI
In April–May 2024, I went through the EWA accelerator in Dubai, where the project gained new life. The coffee business transformed into Xpresso.AI — an AI platform for menu personalization.
Xpresso.AI uses artificial intelligence to analyze customer preferences and adapt restaurant and e-commerce menus in real time. The platform helps businesses increase average order value through personalized recommendations based on customer behavior data.
From coffee delivery to an AI platform, this evolution reflects my approach: start small, test, scale, and transform when the market is ready.
